Structural Transformation for the AI Era

Your transformation stalled. What feels like a people problem — the team that won’t align, the decision that won’t land, the AI rollout that won’t deliver, the change that won’t stick — is a structural problem wearing people clothes. AI multiplies the decisions your organization has to absorb. When the architecture wasn’t built for that volume, transformation stalls. We redesign the structure. Transformation moves again. Your organization owns the system.

What We Work On

Most organizational problems surface in one of three places: how decisions flow, how teams operate, or how leadership holds the system. Where yours lives determines the entry point — not what you get. Every engagement starts with structural diagnosis and ends with your team running the structure — decisions happening where information lives, failures with clear owners, tension moving through defined paths. The specific architecture is fitted to your organization.

Possible entry points

Governance & Decision Rights

How decisions flow through your organization and who holds them.

Governance. Who decides, who answers, how constraints propagate. We redesign governance so compliance drives transformation instead of blocking it. You see it in who answers for what.

Decision Architecture. How decisions are made and reviewed. We replace approval chains so decisions happen where information lives — more velocity without sacrificing accountability. Authorization gridlock dissolves when decision rights match where information lives.

Distributed Authority. Decision rights redistributed to where information lives. The Advice Process and backbriefing protocols replace hierarchical approval — when something fails, the structure makes clear who answers. No holacracy required.

Team & Adaptive Systems

How teams form and how your organization senses and responds to change.

Team Architecture. How teams compose, coordinate, and account for output. We redesign team structures so coordinated action emerges from clear roles and decisions that happen where information lives — not from ambiguity. Clear accountability that holds — without trust workshops.

Adaptive Capabilities. Feedback loops that let the organization process change without breaking — when something fails, the structure makes clear who answers. We install adaptive capacity into the operating system — structure that handles conflict as a pattern, not a crisis.

Leadership & Values

How leadership develops and what your organization holds as non-negotiable.

Leadership. The capability to lead through structural redesign — holding tension, processing resistance as signal, and operating authority that has been redistributed. Leadership development is the human capability layer that makes structural change work in practice.

Values Architecture. What the organization holds as non-negotiable, translated from aspirational statements into how decisions flow and who answers when something fails. Values become testable: you can observe whether decisions follow them.

How We Work

Three phases. From first conversation to installed architecture. Each phase has a clear purpose and deliverable.

Phase 1: Before Engagement

From first conversation to signed agreement — four steps that ensure we’re working on the right problem before any design begins.

Discovery Call (60 min): You describe the tension. We listen for the structure beneath it. No pitch, no solution in the first call — we diagnose. We don’t proceed unless both sides see structural potential.

Re-Briefing: We reflect back what we heard — what you’re trying to achieve, where the structural levers are, what success looks like. You confirm we understood the right problem. No design work begins until you approve the re-briefing.

Solution Sketch (Draft): We translate the validated problem into a concrete format — workshop, program, assessment, or a combination. You receive a written proposal with methodology, timeline, and transparent price.

Contract: Service Agreement with transparent price, clear scope, defined dates. No surprises.

How we engage

No pitch deck. No pre-packaged solution. The first call is diagnostic — we listen for structure, not symptoms. We only proceed when both sides see structural potential. If we don’t, we’ll tell you.

Phase 2: Design & Delivery

From validated problem to installed architecture — where the structural components get built and delivered.

Architecture & Detailing: We build the workshop skeleton or program design — flow, exercises, outcomes. You receive the final Solution Sketch before delivery.

What we produce here is not “training content.” It is architecture your organization runs on — decisions flow to where information lives, failures have clear owners, tension moves through defined paths. Structure that absorbs change without breaking.

Delivery: Onsite, remote, or hybrid. Miro board as digital twin. We recommend offsite for sprints and programs; workshops work well remote.

What we produce

Architecture your organization runs on — not training content. Structure that absorbs change without breaking.

Phase 3: After

Where the value locks in — not the workshop day.

Follow-Up: Debrief within one week (workshop) or one-month and three-month reviews (program).

The follow-up is where the value locks in — not the workshop day. Organizations that skip it get concepts. Organizations that attend it get capacity.

Where value locks in

Debrief within one week for workshops. One-month and three-month reviews for programs. The follow-up is where concepts become capacity — organizations that skip it get ideas. Organizations that attend get installed structure. We remain available for follow-up engagements as your architecture matures.

What working together looks like in practice

Format

Onsite, remote, or hybrid. We come to you, you come to us (offsite retreat), or we work remote with Miro. Offsite recommended for sprints and programs; workshops work well remote.

Commitment

Typical example — your Solution Sketch defines the exact requirements: 1 day prep + workshop day(s) + follow-up. 4–12 leaders. 15–30 min pre-work per participant. 1-month and 3-month reviews for programs.

Outcome

Installable architecture means you see it in how the organization runs: decisions happen where information lives. When something fails, the structure makes clear who answers. Tension moves through defined paths instead of accumulating. Reviews catch drift early, in a rhythm your team owns. Not training content — structure your people operate.
